I was standing at my desk, working through messages from the US teams five hours behind me. My son put his head round the study door and asked what was for tea, and whether I was coming out. I barely looked up. "Yep, five minutes." Then back to the screens. We both knew it would be longer than that. Neither of us said so. I'd been answering him that way for a long time and hadn't really noticed.
I'd been telling myself it was just what ambition costs. I wasn't tired in a way I could point to. I was still delivering, still on top of the work. That's the part that makes it hard to catch in yourself.
I've spent more than twenty years operating technology and operations teams, many of them global. Scale-ups, integrations, big transformations under real pressure. It's work I'm good at, and it's still what I do. What I missed for a long time was what that intensity was costing me, because I measured myself the way I measured the work. By output.
I went looking for a book that named it. I couldn't find one. So I wrote it.
That book is The Output Trap. This page is where it came from, and what I'm doing now.
Most books about burnout describe it as a collapse you can see coming. Dramatic, total, a clear line between before and after. That wasn't what was happening to me. I was still hitting my numbers. From the outside I looked like someone doing well. Whatever was off had started long before I had a name for it.
The name I settled on was Quiet Exhaustion™. It's the state where you keep functioning and keep delivering while something underneath quietly runs down. It's hard to catch in yourself, because the work is the last thing to show it.
Once I could see it in myself, I started seeing the system underneath. I call it the Output Trap™: the system that teaches you to measure your worth in productivity, your value in visibility, and your success in results that never quite satisfy. To operate my way out, I built a framework and gave it a name. The ARC Framework™. Audit, Reset, Create. Written for operators, by one.
These days, my work typically takes three forms. I write. I advise leadership teams on how to run hard through periods of intense change without losing the people who deliver the results. And I'm building a technology venture with my brother.
The book draws on all of it. The diagnostics and frameworks I write about are the ones I actually use.
The Output Trap launches on 21 July 2026. Beyond it, I'm pointing toward my next operating chapter. The kind of high-accountability role where keeping your best people through real pressure is most of the job.
